Validating a B2B Product in the Lottery Industry in 8 Weeks - ComparteSuerte

The Client

ComparteSuerte is a startup company in Spain that was looking to validate if the product idea for the Lotteries area they had was suitable for development. They went in with a lot of biases and market research done without a product structure so their conclusions on whether to launch into development were hasty.

The mission

The mission lasted 3 months from 06.2024 to 08.2024 during which the objectives were not only to obtain market and user validation but also to verify other risk areas such as business viability, technological risks, usability, and legality of the product.

The milestones

  • Business Feasibility Review: We analyzed the app’s operational and technological cost model to ensure it aligned with Comparte Suerte’s business model while keeping expenses in check.

  • Desirability Review: To move forward, we needed to understand our key users—the associations selling lottery. We conducted interviews and validation tests using app mockups to refine the experience.

  • Tech Feasibility Review: We ran a User Story Mapping exercise to outline front-end, back-end, automations, and payment gateway requirements. This helped us define the scope, prioritize essential features, and ensure a fast, cost-effective MVP.

  • Legal Risk Review: Selling Christmas lottery shares in Spain comes with legal challenges. We worked with a legal team to assess whether the buying and selling process could seamlessly transition from offline to online.

  • Market Validation: To gather objective user data, we launched a Smoke Test campaign on Instagram and Facebook, measuring interest through sign-ups. A strong response would confirm demand and justify moving forward.

  • User Validation: We’re currently finalizing the scope for Version 0 of the app. Next, we’ll run a closed beta with 20 users to refine the experience and validate engagement before launch.

This is how we did it

As a first step, we analyzed the business, technology, usability, desirability, and legal risks of sharing luck. This helped us quickly understand the landscape and identify potential challenges in the short, medium, and long term.

With this foundation, we prioritized what needed validation—starting with desirability before assessing business, tech, and legal feasibility. To gather real user interest, we ran a Smoke Test on Instagram, creating a No-Code landing page with videos and app mockups to simulate a go-to-market campaign.

We complemented campaign data with user interviews, speaking directly with interested associations. These insights not only confirmed demand but also uncovered additional pain points for future iterations—or a pivot if needed.

On the legal side, we worked with our Legal partner and analyzed competitor models to ensure compliance.

The tech review highlighted a major challenge: building a secure architecture for prize money distribution between winning users and lottery-selling associations. We developed a cost-efficient plan to solve this without requiring a massive upfront investment.

Finally, the client chose to independently explore the last key piece—the distribution channel. Three months later, we were ready to kickstart development.
